What Runs in the Cloud — and What Shouldn’t
Previously, I looked at Local AI Inference — and why it might change how you use AI. In that article, we explored the idea of running AI directly on your own device instead of sending everything to the cloud, and what that could mean for privacy, cost control, and independence.
But local inference is only one part of the bigger picture.
Artificial intelligence is no longer experimental or futuristic. It is already woven into everyday business activity.
You might use ChatGPT to draft marketing copy, Copilot to summarise documents, an AI tool to analyse sales data, or automation software to handle customer enquiries. You may not even label these tools as “AI” anymore — they’re simply part of how work gets done.
Yet there is a question almost no one is asking:
Where should your AI actually run?
Most small and medium businesses treat AI as a single tool — something “out there” in the cloud that you log into when needed. In reality, effective AI use isn’t about one system. It’s about deliberately designing where different tasks should happen and how much control you retain over them.
Some work belongs in the cloud. Some work should stay private. Some decisions should never be left to AI alone.
Businesses that think about this early gain an advantage. Those that don’t often discover the risks later — through rising costs, awkward compliance conversations, or uncomfortable data exposure questions.
Let’s break this down clearly and practically.
The 3-Zone AI Model for SMBs
Instead of thinking about AI as one thing, think about it in three distinct zones. This is not technical architecture. It is a practical way to decide what goes where.
🟢 Zone 1: The Cloud Zone (Public & Creative Work)
This is where most businesses begin — and that makes sense.
Cloud AI tools are well suited to website copywriting, social media content, brainstorming ideas, market research summaries, drafting general documents, and analysing public data. They are fast, powerful, and continuously improving because providers update them behind the scenes.
For many SMBs, this is the quickest way to unlock value. There is no specialist hardware to buy, no installation process to manage, and no maintenance overhead. You log in and start working.
If you are drafting a blog post, generating product descriptions, refining a sales pitch, or exploring new marketing angles, cloud AI is often the right environment.
However, convenience can create complacency. The fact that something is easy to upload does not automatically mean it should be uploaded.
Cloud tools are excellent for low-risk, creative, and public-facing tasks. They are less suitable for highly sensitive internal information.
The key is recognising the difference.
🔵 Zone 2: The Private Zone (Sensitive or Internal Work)
This is where more caution is required.
Consider client contracts, financial forecasting spreadsheets, internal strategy documents, HR files, confidential supplier agreements, pricing models, customer databases, or merger discussions. These are not marketing drafts — they represent the core of your business.
Uploading sensitive data into external AI systems without careful thought can create compliance, confidentiality, and reputational risks. Even when tool providers implement strong safeguards, responsibility ultimately remains with the business.
This is where privacy-first AI options — including secure local processing or tightly controlled environments — become valuable. It does not mean building a data centre. It means recognising that some information deserves stronger boundaries.
This is not about paranoia. It is about proportion.
A simple rule of thumb applies: if the information would make you uncomfortable emailing it to a stranger, pause before sending it into an open AI system.
For many SMBs, this zone includes financial planning, confidential client analysis, and any document containing personal data. Thinking deliberately about this reduces long-term risk and strengthens internal trust.
🟡 Zone 3: The Human Zone (Where AI Suggests — Humans Decide)
This is the most important zone of all.
Regardless of where AI runs, certain decisions should never be fully automated. Financial approvals, legal commitments, customer complaint responses, hiring decisions, compliance statements, and strategic pivots require human judgment.
AI can assist, summarise, highlight patterns, and draft options. It can accelerate thinking and reduce administrative effort.
But humans must review and approve.

One of the biggest risks in business today is not using AI — it is using it without checkpoints. When outputs are copied, pasted, and sent externally without review, small errors can escalate into larger problems.

Businesses that succeed with AI are not those that automate everything. They are the ones that design clear review points and keep accountability visible.

Common Mistakes SMBs Make With AI
Most businesses fall into one of three patterns.
The first is sending everything to the cloud because it feels efficient. It is convenient and quick, but not always strategic. Over time, this can create rising subscription costs, vendor dependency, and data governance blind spots. When every process relies on a single provider, flexibility decreases.
The second mistake is trusting outputs without verification. AI can sound confident while being wrong, particularly when working with financial data, legal interpretations, compliance advice, or forecasting. It may present assumptions as facts or overlook contextual nuances that a human would immediately recognise. AI should support your thinking, not replace it.
The third mistake is failing to design workflows at all. AI tools are added one by one without data classification, review checkpoints, cost monitoring, or role clarity. No one formally defines which information can be shared externally and which must remain internal. Risk then increases gradually, not through dramatic failure, but through unchecked dependency.
These mistakes rarely come from bad intent. They usually stem from enthusiasm and speed. The solution is not to slow innovation, but to add structure.
Designing a Practical AI Workflow
You do not need servers, engineers, or technical certifications to approach this thoughtfully. You need clarity and a structured discussion.
Start by classifying your data. Identify what is public, what is internal, and what is confidential or regulated. Consider where personal data appears, where financial sensitivity exists, and where reputational risk could arise. Not all data should be treated equally.
Next, map your AI tasks. Look across marketing, finance, operations, customer service, and strategy. Be honest about informal usage as well — not just officially approved tools, but ad-hoc experimentation.
Then decide which zone each task belongs in. Marketing drafts may comfortably remain in the cloud. Financial modelling may require tighter control. Customer communications may demand human approval before release.
After that, define human checkpoints. Be explicit about where someone must review, approve, or override an AI-generated output. This does not need to be complex. It can be as simple as ensuring that no external communication leaves the business without review.
Finally, monitor costs and dependency. If AI spending is steadily increasing, or if critical processes rely heavily on one platform, reassess where tasks are running.
Cloud AI remains flexible and powerful. Yet predictable, repeated workloads can sometimes be handled more efficiently in controlled environments. The goal is not to abandon the cloud. It is to use it intentionally and with awareness.
Hybrid Doesn’t Mean Complicated
A hybrid AI model simply means using the cloud for what it does best, keeping sensitive work controlled, and maintaining human oversight where it matters.
It does not require enterprise infrastructure or a technical department. It requires deliberate choices.
Small businesses that think about placement early avoid governance headaches, data exposure risks, escalating costs, and over-automation errors. They also build internal confidence because staff understand where AI fits and where it does not.
AI should strengthen your business — not create new vulnerabilities.
Final Thought
The question is no longer:
“Should we use AI?”
That decision has largely been made.
The more important question is:
“Where should our AI run — and who remains in control?”
Designing that intentionally is what separates experimentation from strategy.
